By September 30, 2018, our technical committee will build a middle office at the company level, and within each business team, there will also be middle offices.For example, PCG builds 3 platforms (data platform, technology platform and content platform).The middle platform of the content is the penguin, the content on the common label, push to watch point, micro TV, WeChat take a look, news client and so on.The middle platform should be shared, but different business teams can have their own agile iterations for different scenarios and different user groups.
For Tencent in the past, each division or team is relatively closed loop, ensuring agility.Now it is more sharing and opening up of resources in MIDDLE Taiwan, supporting the small closed loop of business team, rather than the previous big closed loop.It can be said that these studies and case sharing are of some help to reserve cognition and also pave the way for the following changes.
Q: You also researched Amazon. What are Tencent executives most interested in this company?
Yang Guoan: So big, so complex, so old Internet companies, why can continue to innovate?
Its internal innovation atmosphere is very good, because it has a large platform, many business teams see the needs of customers, will set up a small team, can be set up very quickly.Why is that?Because there is a large platform to use the above data, tools, etc.Instead of 100 people, 10 people can try it.If something works, you can continue to scale. If not, you can shut it down.So the cost of trying to innovate is very low.
Amazon tries more than 1,000 projects a year and eventually succeeds with one or two businesses.There are a lot of deaths, but the cost of dying is very low.
Q: Tencent also has horse racing.
Yang Guoan: When we race horses, we don’t want a big closed-loop of the whole team. We need to build all the supporting facilities by ourselves, which costs a lot and is not agile enough.Because innovation fails a lot of the time, the point is that you have to reduce the cost of innovation failure, you have to make the project easy.If the project is a team of 100 people, it will be very difficult to get the project approved, and it will be very difficult to kill the project.
Q: Many years ago Pony spoke about his thinking on Tencent organization model, put forward biological organization.
Yang Guoan: Tencent’s main model is that it believes in evolution and the organization is alive.Evolution means that different business groups and departments are constantly iterating from the bottom up to change.But the landscape has suddenly changed, and evolution has lost its way, forcing change from the top down.For example, when the mobile Internet era comes in 2012 and the industrial Internet comes in 2018, in order to adapt to the overall environment, the organizational structure should be changed from top to bottom. Therefore, Tencent is a combination of the two.Usually is evolution, to continue to evolve iterative self.But when the strategy changes dramatically, it reorganizes itself from the top down.Because evolution is evolving within a particular framework, it is difficult to move the big framework from the bottom up.The change in the big picture must come from the top down.
Q: You also mentor a lot of outside entrepreneurs. What’s the impact on the new generation of companies that seem to be growing faster and having shorter cycles of opportunity?
Yang Guoan: First of all, there are management problems.Five hundred will become a thousand, a thousand will become three thousand, three thousand will become ten thousand, ten thousand will become tens of thousands.This is easy to cause cultural dilution, talent fault, collaboration between departments difficult.These problems, if not solved, will gradually become a big enterprise disease, inefficiency, internal wrangling, serious mountain.
Another problem is that the competitors are also moving very fast. They have to be on high alert. There are always new things coming out and if they are not careful, the competitors will pose great challenges.
